Agency retail needs a clear map of responsibility

Changing who supplies the new car does not remove the customer's need for local support. Retailers should map every handoff, commitment and escalation route before treating agency as a simpler operating model.

Begin with the actual arrangement

Agency is often discussed as a single alternative to traditional vehicle retail. The useful management question is more specific: who is responsible for each part of this customer's journey under this manufacturer's actual arrangement? Build the operating plan from the agreement and applicable processes. The model's label does not settle questions about stock, payments, service or the handling of exceptions.

Mercedes-Benz's UK FAQ distinguishes its new-car agent role from its used-car retailer role. That illustrates why staff need clarity about the transaction they are handling. It does not establish a universal structure across brands and products. A customer can discuss several products in one visit while entering different arrangements, each requiring the right explanation and support process.

Map the customer-facing work

List the steps from enquiry to collection and through initial ownership questions. Identify who decides, who performs the work and who explains it. These roles may differ. A local employee can remain the customer's contact while another organisation controls an order decision. Give that employee a reliable information route so responsibility for explanation does not become an obligation to guess.

Pay particular attention to disruptions. A delivery change or disputed specification exposes responsibility more clearly than a straightforward order. Staff need an escalation route when the standard process stops. Asking the customer to navigate internal relationships transfers complexity to the person least equipped to resolve it. Rehearse the route and identify who follows through until an answer is available.

Preserve context across systems

Establish where the authoritative order status sits and how corrections are requested. Information copied into a local record can become misleading if it is not updated when the central system changes. Carry forward relevant customer requirements and outstanding commitments, with a named owner. More screens do not create a joined-up experience unless the team knows which information to trust.

Document local promises separately from centrally defined terms. An employee may arrange a demonstration or accessory fitting without controlling vehicle supply. The customer's record should explain what was agreed and by whom. This prevents a helpful conversation becoming an unsupported commitment that another organisation or department is later expected to honour without having been involved in the decision.

Test the model through exceptions

Review how employees are assessed against the work the customer experiences. A narrow transaction measure can overlook explanations, corrections and follow-up across handoffs. Managers should recognise those activities when defining roles and workload. This is an operating-design judgement, not a prediction that one remuneration arrangement will necessarily produce stronger performance across every dealership or manufacturer relationship.

A responsibility map succeeds when customers know whom to contact and receive consistent answers. Agency does not produce that automatically. Staff, systems and contractual roles must work together, with a clear route for unresolved questions. The retailer's local contribution remains tangible when it can explain what can be done, who controls the next decision and how the customer will hear about progress.
